You asked your AI assistant how many of something you have. It said 40. Your admin says 28. Now you don't know which to believe, and you were about to promise a customer 35.
Nearly every time, both numbers are real. They're counting different things. There are eight causes worth checking, starting with the most common. The first decides everything else.
1. The assistant isn't reading your store at all
Before anything else, make sure the number came from Shopify.
A general AI assistant with no connection to your store can't know your stock. Ask it anyway and it may produce a confident, invented answer, or repeat a number from a file you shared weeks ago. Even with a connection installed, it might not be used if your request didn't mention Shopify or the integration is switched off for that conversation.
Check: Ask "Using Shopify, which store are you connected to?" A real connection returns your store's name and domain.
Fix: Name Shopify in the request and confirm the integration is on. Setup guides: Claude and ChatGPT. Sidekick doesn't have this problem, since it's already inside your admin.
2. One location versus all of them
The most common real cause. Shopify's integrations return stock for every variant of a product across your locations. Depending on how you asked, the assistant may report a total, and you may be looking at a single location in the admin. Or the reverse.
Check: Does the AI's number equal the sum of your locations?
Fix: Always ask for it broken out. "Show inventory for [product] by variant and by location."
3. Available versus on hand
Shopify tracks inventory in several states. The ones that cause confusion:
- On hand: physically at the location
- Committed: on orders that haven't been fulfilled yet
- Unavailable: set aside, such as damaged or held stock
- Available: what you can still sell
On hand minus committed and unavailable gives you available. If you have 12 units sitting on unfulfilled orders, on hand says 40 and available says 28. That's the gap from the top of this post.
Check: Is the difference equal to your open orders for that item?
Fix: Ask which one it's reporting. "Is that available or on hand?" Then compare like with like in the admin.
4. The answer is old
In a long conversation, the figure from an hour ago is an hour old. The assistant doesn't refresh an earlier answer. If you scrolled up and read a number, or asked a follow-up that reused an earlier result, you may be working from the past.
Check: When was the lookup actually made?
Fix: Ask again before acting. "Check that inventory again now." For decisions that matter, start a fresh conversation.
5. The wrong variant or product
"The blue medium" might match the Navy Medium, the Sky Blue Medium, or the medium in a similarly named product. The assistant picks one.
Check: Does the answer name the exact variant you meant?
Fix: Use the SKU. "Show inventory for SKU TEE-NVY-M by location." SKUs don't have lookalikes.
6. Inventory isn't tracked for that product
If "Track quantity" is off for a product or variant, Shopify isn't counting it. You'll get no number, a zero, or something that doesn't mean what you think.
Check: Open the product in the admin and look at its inventory settings.
Fix: Turn tracking on and enter a real count, or accept that this product doesn't have a meaningful quantity.
7. Something outside Shopify manages your stock
If a warehouse system, a 3PL, an ERP, or an inventory app is your real source of truth and syncs into Shopify, then Shopify's number is only as fresh as the last sync. The AI is reporting Shopify's figure faithfully. Shopify's figure is behind.
Bundles are a common version of this. An app that builds bundles may calculate the bundle's stock from its components, and the number Shopify stores for the bundle itself may not match.
Check: Does the admin show the same number as the AI? If both match and both are wrong against the warehouse, the issue is the sync.
Fix: This isn't an AI problem. Check the sync's schedule and its error log. For stock decisions, go to the system that owns the count.
8. It added up a sample
Ask for a total across a large catalog and the assistant may work through products one at a time, stop partway, and total what it got. The inventory lookup works product by product, so "how many units do I have across the whole store?" is a poor fit.
Check: Ask "how many products did you check to get that?"
Fix: For whole-catalog totals, use the inventory reports in your admin. Use the assistant for named products and short lists. More in checking Shopify inventory with AI.
A two-minute way to settle it
When the numbers disagree, run this:
- "Using Shopify, which store are you connected to?"
- "Show inventory for SKU [exact SKU], by location, and tell me whether each figure is available or on hand."
- Open that variant in your Shopify admin and compare the same location and the same state.
If those match, the original mismatch was one of causes 2 to 5 and you now know how to phrase the question. If they don't match, tell the assistant to check again in a new conversation. If the admin itself is wrong against reality, it's cause 6 or 7.
Updating a count safely
If the number in Shopify is the one that's wrong and you want the assistant to correct it, the official integrations can set the quantity at one location with a reason, provided you approved write access. There's a guard built in: the connector reads the current quantity first, and the update stops if the count changed after it looked.
Before you approve, have it state the change: "Tell me the current quantity and what you're about to set it to." One location at a time.
The other "wrong inventory" problem
Everything above is about your own assistant. There's a second situation that sounds the same and isn't.
A customer tells you ChatGPT said an item was in stock, and it wasn't. That assistant never signed in to your store. It read whatever your storefront published about availability, possibly some time ago. If that published data is missing, vague, or cached, the shopper's AI works with what it has.
Your admin connection has nothing to do with it, and fixing your prompts won't help. What helps is making sure your storefront publishes current, machine-readable availability. We cover the causes in why AI shows the wrong price or availability and why catalog freshness matters.
